Mike Hughes

Fractional Operating Executive & Advisor to Founders

Senior operating leadership for founder‑led companies, without the full‑time hire.

Founder, exited CEO, and operating executive. Founders bring me in when the stakes are high: to lead their most important initiative, build the operating system the company runs on, and serve as a trusted counsel at the top.

The mandate

Where I create leverage.

I operate as an extension of the founder, with full ownership of the outcome. Three mandates, often combined.

01

Own a major initiative.

Fulfillment overhauls, launches, post-acquisition integrations, turnarounds. I take full ownership and deliver it to completion, so the founder can stay focused on the business.

02

Build the operating system.

Operations, inventory, COGS, KPIs, and team cadence designed to scale and to outlast my engagement. At a multi-unit franchise group, the systems I built were adopted brand-wide.

03

Strategic counsel to the founder.

A senior operator in the room for the decisions that matter. I've built, sold, and scaled a company, and I bring that judgment to yours.

Engagements

Structured around the outcome.

Every engagement is scoped to the problem, with clear ownership, defined milestones, and measurable results.

Project

A defined initiative with a clear finish line, led end to end.

Retainer

Ongoing executive leadership and counsel on a monthly basis.

90-day engagement

A focused sprint to assess, install systems, and drive measurable change.

Track record

Results across the full lifecycle.

From bootstrapped founder to operator inside a venture-backed scale-up, with P&L leadership, turnarounds, M&A integration, multi-unit operations, fulfillment, and retention.

Founder & CEO · Doorganics

Built and exited without outside capital.

Bootstrapped Michigan's leading farm-to-table delivery service from one farm partner and a borrowed van to $1.25M in revenue, 1,000 active customers, 100 direct vendor relationships, and an owned last-mile fleet. Acquired by GrubMarket in 2019.

VP, B2C · GrubMarket

Scaled inside a venture-backed hypergrowth company.

Led B2C home-delivery brands across multiple U.S. markets through GrubMarket's Series C to Series G raises, managing the GMs of acquired brands through P&L reviews. During COVID, Doorganics sales tripled within days and average order size rose 55%, with service holding steady.

President, now Fractional President · Moink

Restored control of a $20M national brand.

Led a 25-person team as President of a national frozen-meat cold-chain subscription brand. Rebuilt nationwide cold-chain fulfillment in-house after a failed 3PL, and led the migration to Shopify, Klaviyo, and Recharge with live subscribers. Continues as Fractional President.

Investor, formerly Operator · Detroit Wing Company

Built systems adopted brand-wide.

Stepped in to lead hands-on operations for a multi-unit franchisee group and built the COGS, operations, and inventory systems that were rolled out across the brand. Now a passive investor.

90-day engagement · Boutique resort

Founder counsel and an operating cadence.

Advised the founder directly while installing KPIs, systems, and performance tracking for the reservations team.

Partner · Coleman + Hughes Employee Benefits

13 years in risk and benefits.

Commercial insurance at Arthur J. Gallagher & Co., then partner and benefit advisor at Coleman + Hughes. A rare operator who speaks fluently on risk, coverage, and benefits.

About

Founder. Operator. Executive.

I've spent more than 20 years building, scaling, and fixing businesses. I began in commercial insurance and employee benefits, first at Gallagher and then as a partner at Coleman + Hughes. I then founded Doorganics, built it without outside capital, and sold it to GrubMarket in 2019.

At GrubMarket, I led B2C through four years of venture-backed hypergrowth, from Series C to Series G. I then led a $20M national cold-chain subscription brand as President and now serve as its Fractional President. I'm also an investor in a multi-unit franchise group, where I previously led operations.

I've carried the weight as a founder and operated at scale inside a high-growth company. I partner with a select number of founders and owners at a time. Based in Grand Rapids, Michigan, and engaged nationally.
